Welcome to Structured Way.

If you're running something complicated, work, a big project, a life with too many moving parts, you already know the problem isn't that you're not trying hard enough. It's that there's no structure holding it together.

That's what this is for. Books, toolkits, and advisory to help you build just enough structure to move forward, and to know when to leave things loose.

Structure is a choice, and so is chaos.

Program Management in Real Life by Swathi Kantharaja
Out now

Program Management in Real Life

Nobody wakes up dreaming of becoming a Program Manager. And yet the world's most complex missions, landing rovers on Mars, shipping software to a billion users, keeping a hospital running, all have one thing in common: someone behind the scenes making sure none of it falls apart. No jargon, no flowcharts. Just real stories, real stakes, and hard-won wisdom.

Advisory

Structure for teams building with AI.

AI is changing how product and tech teams work faster than most teams can keep up with. I help you build the structure to deliver in that world, without drowning in process.

One team at a time, five days, in person or remote. I find what's quietly breaking and help you fix it. If that's where you are, let's talk.

The offer

Advisory

5 days · In person or remote · One team at a time

A close look at how your team works, what's slowing delivery, and the structure that fixes it. You walk away with a clear way of working your team can run on their own.

Fixed fee, sorted on the call.
Toolkits

Or do it yourself.

Rather do it yourself? I've packed what I know into toolkits you can buy and use today. Ready-made playbooks and templates for anyone keeping projects and teams on track.

Program Sprint — the complete toolkit for running large programs
The complete toolkit

Program Sprint

Multiple teams, no single objective. No transparency. Stakeholders chasing reports from ten different sources.

Inside: Methodology playbook + 10 templates. Scope, Roles, Governance, Standards, Planning, Tracking, Dependencies, Risks, Ways of Working, One-View Reporting.

Project Roles for Clarity toolkit

Project Roles for Clarity

Everyone owns everything, so no one owns anything. Define roles once, deliver with clarity. RACI without the headache.

One-View Reporting toolkit
Toolkit

One-View Reporting

Stakeholders pulling status from ten different decks. You need one view that travels well. The same picture for the steering committee, the sponsor, and the team.

Governance for Large Programs toolkit
Toolkit

Governance for Large Programs

Decisions stuck. Steering committees that don't steer. Escalations that go nowhere. A ready-to-use governance structure that actually moves things forward.

Dependencies and Risks toolkit
Toolkit

Dependencies & Risks

Risks tracked in spreadsheets nobody opens. Dependencies discovered too late. A simple way to see what's coming, what's blocking, and what to do about it.

Standards for Large Programs toolkit
Toolkit

Standards for Large Programs

Every team operates differently. No baseline for quality, cadence, or definition of done. Set the standard once and run the whole program against it.

About

About me.

I'm Swathi Kantharaja, and I'm passionate about bringing structure to complexity, in work and in life. 📌

For the last fifteen years I've worked across software engineering, product management, and program management, inside both large organisations and start-ups. I've built products from scratch and run programs across multiple teams. 🏗️

Throughout, I kept noticing the same thing: small structures made a massive difference. That's why I started Structured Way, to bring minimal structure to complexity.

I've been journalling 📓 since I was eleven, and I read non-fiction obsessively. Recently I became an author too, and you can find my books here.

I also speak at events on structure, delivery, and building work that holds.
